Introduction

Every roadmap is a series of tradeoffs: shipping feature A means delaying feature B. Rigorous prioritization frameworks help you make these decisions defensibly and communicate them clearly.

Prioritization Methods

  • RICE: Reach × Impact ÷ Effort (captures scale and effort)
  • Value vs Effort: Simple 2D matrix (quick, accessible)
  • Opportunity Scoring: (Importance − Satisfaction) × Reach
  • Strategic Fit: Does it move the needle on our North Star?

RICE Framework: Reach, Impact, Confidence, Effort

RICE = (Reach × Impact × Confidence) ÷ Effort

  • Reach: How many users will this affect? (per quarter)
  • Impact: How much will it improve their experience? (10 = transformative, 1 = minimal)
  • Confidence: How confident are you in these estimates? (100%, 75%, 50%)
  • Effort: How many person-months to ship?

Rank by RICE score. Advantages: quantifiable, forces estimation discipline, weights large-reach items appropriately.

Value vs Effort Matrix

Plot features on a 2×2: High Value/Low Effort (ship immediately), High Value/High Effort (strategic bets), Low Value/Low Effort (nice-to-haves), Low Value/High Effort (avoid).

Strategic Alignment & North Star

Your prioritization framework must align with your North Star metric (e.g., "increase DAU," "reduce churn"). Ask: does this roadmap item move that metric? If not, question whether it should be top priority.

Making Hard Tradeoffs

Tradeoffs are inevitable. Be clear with stakeholders: "We're choosing A over B because [reason]. This means B gets pushed to [quarter]." Transparency builds trust and reduces surprise disappointment.

Communicating & Executing the Roadmap

Share directional roadmaps (quarterly or semi-annual), not month-by-month commitments. Build 10–20% buffer for customer escalations, bugs, and tech debt. Review and adjust monthly based on emerging data.
